Escalations are expensive partly because they are necessary and partly because many of them are not. A rep marks something urgent because the customer sounds frustrated. By the time a manager opens the queue, they are dealing with a mix of real edge cases, incomplete handoffs, and avoidable noise.

The useful job is to screen incoming cases, check whether the stated reason for escalation is actually present, identify what is missing, and route obvious non-escalations back into the normal workflow with better structure. Whether the case is missing notes, attachments, order details, or prior contact history that a manager would need anyway.
The output should be operational. Something like: keep with frontline, escalate to team lead, escalate to operations, or escalate to owner-level review, with a short rationale and a list of missing information. That helps the support queue stay honest. It also prevents escalations from becoming a vague emotional category instead of a business rule.
Where teams usually get this wrong
The first mistake is optimizing for sentiment alone. A frustrated customer is important, but frustration by itself is not always an escalation trigger. If the model treats strong language as the main signal, the business will flood managers with noise. Tone matters, but it has to be weighed alongside service level, account history, exception rules, and actual business risk.
The second mistake is hiding the decision criteria. If reps cannot see why a case was screened up or down, they will override the system or stop trusting it entirely. Good escalation screening should make the logic legible enough that supervisors can coach the team from it. A black box may look clever for a week and then become one more source of argument.
The third mistake is over-centering one channel or one product.
